The reason forecasts go stale is that they live in a spreadsheet somebody has to refresh. Here the plan and the actuals are the same system, so variance is a view rather than a monthly chore.

Drivers and scenarios

Change the assumption, not the spreadsheet.

The model is built from drivers: headcount, price, volume, the things that actually move the business. A change to an assumption flows through without anyone rebuilding formulas.

Scenarios can be created and locked, which matters more than it sounds: a board case that quietly changed after the board saw it is worse than no board case.

Budget versions are kept, so 'what did we say in January' is a question with an answer.

A three-statement model built on the same ledger that produces the actuals, with runway and burn falling out of it rather than being maintained separately.

Because the plan and the books share a chart of accounts, variance analysis is not an exercise in mapping one set of line items onto another.
